Project plans model tasks and timelines. They almost never model knowledge concentration.

A content migration is on track. One person built the templates, documented the mappings, trained the authors, and queued forty items for handoff. That person takes two weeks of PTO. When they return, the workstream is not two weeks behind. It is five weeks behind. Because the queued items had questions nobody else could answer. The staging environment got redeployed. The CMS authors moved on. Recovery required re-doing work that was already done once.

This is not a people problem. It is a planning problem that pretends continuity is free.

A Gantt chart has no column for "what happens if this person is unavailable for ten business days." A RACI says "Responsible: [Name]" and everyone reads that as coverage. It is not coverage. It is a single point of failure wearing a process label.

The recovery multiplier is the part that hurts. When a knowledge-concentrated workstream stalls, recovery is never one-to-one with the original timeline. The person picking it up has to reconstruct context from artifacts that were written for someone who already had the context. Half the documentation assumes you were in the room when the decision was made.

The fix is not redundant staffing on every workstream. It is a lightweight checkpoint, run every two weeks on any single-owner work. Three questions: Who picks this up if the owner is out tomorrow? Does that person have access to environments and credentials right now? Is there a working document, updated in the last two weeks, that describes current state in enough detail for someone with adjacent skills to resume?

Fifteen minutes. The answers tell you whether your post-launch plan is resilient or one PTO request away from a recovery sprint.

The project plan said the content migration would take four weeks. It was on track. The person running it had built the templates, documented the field mappings, trained the CMS authors, and queued forty items for handoff.

Then that person took two weeks of PTO.

When they came back, the migration was not two weeks behind. It was five weeks behind. Because the forty queued items had questions that nobody else could answer. The CMS authors had moved on to other priorities. The staging environment had been redeployed for a different workstream. And the recovery required re-doing work that had already been done once.

This is a pattern I see in post-launch commerce operations with uncomfortable regularity. The plan assumed a team. The team was one person.

Not one person because of negligence. One person because the work was specialized enough that only one person had the full context. Content migration logic. Integration mapping between the old taxonomy and the new one. The specific sequence of API calls that kept the DAM sync running. The undocumented workaround for the CMS bug that the vendor acknowledged but had not yet patched.

This knowledge lived in one head. The plan did not account for that. The plan modeled tasks and timelines. It did not model knowledge concentration.

Knowledge concentration is invisible until it becomes a bottleneck. A Gantt chart does not have a column for "what happens if this person is unavailable for ten business days." A sprint plan does not flag that all five tickets in the swimlane require context that only one team member has. The RACI says "Responsible: [Name]" and everyone reads it as coverage. It is not coverage. It is a single point of failure wearing a process label.

The cost is not just the delay. The cost is the recovery multiplier.

So the recovery takes longer than the original work would have. And it introduces errors that the original owner would have caught. And those errors surface weeks later, in production, when nobody is thinking about the migration anymore.

This is not a case for redundant staffing on every workstream. That is expensive and often unnecessary. It is a case for a specific, lightweight discipline: before any single-owner workstream enters its final phase, force a knowledge-distribution checkpoint.

The checkpoint is simple. Three questions.

First: if this person were unavailable for two weeks starting tomorrow, who would pick up the work? If the answer is "nobody" or "we would figure it out," you have a single-owner dependency.

Second: does that backup person have access to the environments, credentials, and documentation they would need to work without the primary owner? Not "could they get access." Do they have it right now.

Third: is there a written artifact, updated within the last two weeks, that describes the current state of the workstream in enough detail that someone with adjacent skills could resume it? Not a project plan. A working document that says: here is what is done, here is what is in progress, here is what is blocked, and here is the specific thing you need to know that is not obvious from the ticket descriptions.

Three questions. Fifteen minutes to answer. The answers will tell you whether your post-launch plan is resilient or whether it is one PTO request away from a recovery sprint.

I have seen this go wrong in content migrations, in integration stabilization, in merchandising configuration, and in analytics implementation. The domain does not matter. The pattern is the same. One person accumulates context. The plan treats that person as a resource, not as a risk. The absence happens. The recovery costs more than prevention would have.

The uncomfortable truth is that distributing knowledge before the absence is always the right move and almost never the move that gets prioritized. There is always something more urgent. The migration is on track, so why slow it down to write documentation? The integration is working, so why pair someone else onto it?

Because the plan assumed a team. And the team was one person. And the only time that becomes visible is when it is already too late to fix cheaply.

Build the checkpoint into your post-launch playbook. Ask the three questions every two weeks. The cost is trivial. The cost of not asking is not.
